Are your executives building AI strategies behind closed doors? Developing plans? Trying to figure out what to announce to their teams given so much uncertainty?
I call this the “dark room approach.” And it’s killing AI adoption before it even starts. It’s setting your strategy up to fail in the dark.
After 50+ implementations, I’ve watched this pattern destroy momentum: Leaders craft perfect plans in isolation. Teams hear about it months later. Fear spreads. Shadow AI explodes. Strategy fades away.
Here’s the reality:
🔵 70% of organizations have no AI policy (KPMG survey 2025)
🔵 Your best people are already discovering ground-breaking AI uses in secret
🔵 Every week of silence amplifies the fear
Fear of change
A client recently told me their AI steering committee meets fortnightly. No one below director level knows what’s discussed. Meanwhile, their top performer saves 10 hours weekly with ChatGPT. Never told anyone. Too scared of the consequences.
That’s not a technology problem. It’s a fear of change problem. Uncertainty amplifies fear. Fear drives secrecy. Secrecy kills strategy.
But flip the approach and watch what happens. Transparency breeds trust. Trust accelerates adoption.
If you agree, help me spread the message of collaborative implementation, support my work, repost here.
3 Tips to the Fastest Way to a Winning AI Strategy
1. Involve people early
It’s never too early to involve people in your AI strategy. Co-design beats “dark room” every time.
2. Share the messy part
Involve your people in shaping the solution. When people help build the strategy, they own it. When they own it, fear becomes excitement. Shadow AI becomes visible. Innovation and learning accelerates exponentially.
3. Don’t wait for certainty else you’ll never get started
Your people don’t need certainty about everything. They need certainty that their voice matters. That their experiments count. That you’re figuring this out together. That they are included.
Your path forward is clear: Keep your AI strategy in the dark room while fear spreads, or bring it into the light where innovation thrives. There’s a motivational way to doing this without giving up control. Email me back if you’d like a framework for this.
“The combination of AI solutions alongside human judgment and expertise is what creates real “hybrid intelligence” superpowers and real value capture.”
