AI is often framed as a digital transformation.

In reality, it is a leadership test.

AI changes how decisions are made, how work is coordinated, and how accountability is experienced. These shifts expose leadership behaviour quickly. Execution improves or degrades based on how leaders respond.

 

Why AI places new demands on leaders

AI increases the speed and visibility of decision-making.

It cuts across organizational boundaries and functions.

It surfaces more information.
It shortens feedback loops.
It exposes uncertainty sooner.

Leaders can no longer rely solely on experience or positional authority. They are required to engage with ambiguity, judgement, and learning in more visible ways.

I’m seeing some leaders getting trapped in siloed thinking and increasing disharmony arising from AI decisions that span multiple functional areas. Alternately, the ones that are rising above the political bargaining and drawing people together are winning.

 

Leadership behaviour shapes execution culture

People watch how leaders respond to AI.

They notice:
• Whether leaders trust AI-informed insights
• How leaders react when AI outputs are challenged
• Whether learning is encouraged or punished
• How accountability is handled when outcomes are uncertain

These signals shape execution culture more powerfully than any formal policy.

 

Visible engagement builds confidence

Leadership presence matters.

When managers and staff are visibly involved in AI strategy and governance, confidence increases. People feel supported in experimenting, adapting, and raising concerns.

Many studies have confirmed that this type of open-strategy or what I call “culture-friendly” approaches are more encouraging and psychosocially safe for people. There is improved mood (climate) and the culture supports increased productivity.

 

Balancing direction and autonomy

AI-enabled execution requires a different leadership balance.

Leaders must:
• Set clear strategic direction
• Define guardrails
• Empower teams to act
• Support learning over control

Over-direction limits adaptation. Under-direction creates confusion.
Effective leaders design the conditions for execution rather than attempting to manage every decision.

 

Leadership capability evolves with AI

AI challenges leaders to develop new capabilities.

These include:
• Interpreting AI-supported insights
• Asking better questions
• Managing risk and ethics
• Leading through uncertainty

Leadership development must evolve alongside AI capability. Without this, execution becomes dependent on a small group of experts rather than embedded across the organisation.

 

Governance reinforces leadership intent

Leadership intent is sustained through governance.

Governance translates values into:
• Decision-making structures
• Accountability mechanisms
• Feedback loops
• Adaptation processes

When governance reflects leadership intent, execution remains aligned even as AI systems evolve.

 

From leadership posture to execution outcomes

AI does not replace leadership.

It exposes it.

Execution improves when leaders show up with clarity, curiosity, and accountability. When leaders disengage or defer responsibility, AI initiatives lose momentum.

Strategy execution in the AI era ultimately depends on leadership behaviour. Technology sets the stage, but leaders determine whether strategies move from intention to impact.
